The brief
Caribbean duty-free travel retailer. 40k SKUs, 3 currencies, regulatory compliance for tobacco/spirits, BFCM-grade load handling. We rebuilt on Magento 2 with Varnish + Redis + custom load balancer config.
The challenge
Legacy store crashed every BFCM. Compliance gates for tobacco and spirits were enforced at checkout (too late). 3-currency catalogue was a manual mess.
What we built
Magento 2 rebuild with Varnish + Redis + custom load-balancer routing. Compliance gating moved to category-page entry (jurisdiction + age before browsing). Real-time FX rates with edge caching.

- Zero downtime during BFCM 2025 (was crashing every year)
- Median page load 2.1s, down from 5.8s
- 40k SKUs migrated with 100% data integrity
- Compliance complaints to local regulators dropped to zero
